Mapping the value stream helps accomplish two actions: to gain insight into organizational efficiency and to understand how the flow of value can be improved. A value stream is the series of steps that an organization uses to implement solutions that provide a continuous flow of value to a customer. Mapping the value stream involves identifying the steps, people, inputs, outputs, tools, and metrics involved in delivering value from concept to cash. By mapping the value stream, the organization can gain insight into the current state of the delivery process, such as the lead time, cycle time, throughput, quality, and waste. This insight can help the organization identify bottlenecks, dependencies, handoffs, delays, and inefficiencies that affect the flow of value. Mapping the value stream also helps the organization understand how the flow of value can be improved by applying the principles and practices of DevOps, such as culture, automation, lean flow, measurement, and recovery.  By improving the flow of value, the organization can increase customer satisfaction, reduce costs, accelerate time-to-market, and enhance business agility

The lead time for a particular step in a value stream is the time from when the work is ready from the previous step to work completion. It includes both the process time and the wait time at that step. Lead time is an important metric to measure the efficiency and flow of a value stream, as it indicates how long it takes for a unit of work to move through a step.  Reducing lead time can help eliminate waste, improve throughput, and increase customer satisfaction 1

Two activities performed as part of defining the hypothesis in Continuous Exploration are identifying metrics based on leading indicators and defining the minimum viable product. Continuous Exploration (CE) is an aspect of the Continuous Delivery Pipeline that drives innovation and fosters alignment on what should be built by continually exploring the market and customer needs, defining a vision, roadmap, and set of features for a solution that addresses those needs. CE is based on applying customer-centric and design thinking to understand and create alignment on new development opportunities, while recognizing that all such ideas are hypotheses that need to be validated. CE involves four activities: hypothesize, collaborate and research, synthesize, and validate. The hypothesize activity de scribes the practices for generating ideas and the measurements needed to validate them with customers. The hypothesize activity involves the following practices:

Identifying metrics based on leading indicators – Leading indicators are metrics that measure the expected outcomes and benefits of the solution, such as customer satisfaction, retention, engagement, and revenue. Leading indicators help to evaluate the validity of the hypotheses and assumptions about the customer value proposition, and to guide the decision making and prioritization of the features. Leading indicators are also known as key performance indicators (KPIs) or objectives and key results (OKRs).

Defining the minimum viable product (MVP) – An MVP is a version of the solution that has just enough features to test the hypotheses and assumptions about the customer value proposition, and to elicit feedback from the customer. An MVP is not a fully functional or polished product, but rather a learning vehicle that allows the enterprise to validate the problem-solution fit and the product-market fit.  An MVP helps to reduce the uncertainty and risk of developing the wrong solution, and to accelerate the learning and discovery process 11

After conducting current-state mapping in the context of Value Stream Mapping, a team should be able to identify and describe the biggest bottlenecks in the delivery pipeline. Current-state mapping is a process of visualizing the entire flow of a product or service from start to finish, highlighting each step and identifying where delays or inefficiencies occur. By understanding where these bottlenecks are, teams can then work on strategies to improve the overall flow, reduce lead times, and enhance efficiency. This step is crucial for identifying areas for improvement and setting the stage for future actions to optimize the Value Stream.

Value stream mapping metrics include calculations of three metrics: total process time, rolled % complete and accurate, and activity ratio. Value stream mapping is a lean technique to analyze, design, and manage the flow of materials and information required to bring a product or service to a customer. It uses a system of standard symbols to depict various work streams and information flows, and to identify value-adding and non-value-adding activities. Value stream mapping metrics are used to measure the efficiency and effectiveness of a production process, and to identify areas for improvement. Some of the common value stream mapping metrics are:

Total process time: the sum of the process times for all the activities in the value stream. It measures how long it takes to complete a unit of work from start to finish.

Rolled % complete and accurate: the percentage of units that are completed and accurate at each step of the value stream, multiplied across all the steps. It measures the quality and reliability of the process output.

Activity ratio: the ratio of value-adding time to total lead time.  It measures the proportion of time spent on activities that create value for the customer, versus activities that do not

According to the SAFe DevOps Practitioner 6.0 study guide 1 , the Release activity is the final step in the Continuous Delivery Pipeline that deploys the Solution to production. Production is where the Solution is available for end users to operate and consume. The Release activity involves verifying that the Solution meets the quality and security requirements, monitoring its performance and health, and responding to any issues or incidents that may arise. The Release activity also enables continuous improvement by measuring the business value of the Solution and collecting feedback from customers and stakeholders.

Under the Respond activity in the context of DevOps, the practice of Rollback is often included. Rollback is a key response mechanism used to quickly revert a system to a previous stable state in the event of a failure or issue in the production environment. This practice is critical for maintaining system stability and minimizing downtime.

The people responsible for the next step should be consulted first when calculating the % Complete and Accurate (%C & A) metric. The %C & A metric is a measure of the quality of the work output from a process step. It indicates the percentage of time that the downstream customers receive work that is acceptable as is, without any rework or errors. To calculate the %C & A metric, the people responsible for the next step need to inspect the work output from the previous step and determine whether it meets the quality standards and expectations. They also need to provide feedback to the previous step on the defects or issues they find and how they affect the value stream.  By consulting the people responsible for the next step, the %C & A metric can reflect the actual customer satisfaction and the potential waste in the process 1

According to the SAFe DevOps Practitioner 6.0 study guide 1 , the Critical Flow Properties portion of the DevOps Transformation Canvas captures the flow properties that are most in need of improvement. Flow properties are the characteristics of a value stream that affect how well it delivers value to customers. The Critical Flow Properties portion identifies the flow properties that have the most impact on customer satisfaction and business outcomes, and prioritizes improvement actions accordingly. The Critical Flow Properties portion is based on data from monitoring systems, customer feedback, and business value analysis. Therefore, it captures the flow properties that are most in need of improvement for each value stream.
